Direct answer

An SEO agency works to rank your pages higher in ordinary search. An AEO or discoverability strategist works on whether engines and AI tools can identify, trust and name you at all. If buyers can’t find you, an SEO agency is the right first call. If you already rank and still aren’t chosen, more SEO is the wrong buy — the gap is identity and corroboration, and that’s a different job.

When a mid-market firm isn’t getting found, the reflex is to hire an SEO agency. Half the time that’s paying a specialist to sharpen the thing that already works. The two roles sound interchangeable and aren’t — they operate on different layers, and knowing which layer is broken decides which one is worth the money.

They fix different layers

An SEO agency works at the page level: relevance, content, links, the mechanics of ranking a given URL for a given query. A discoverability strategist works at the entity level: whether an engine can tell who you are, whether other sources corroborate you, and whether your content can be quoted cleanly. One improves the page. The other improves whether the company behind the page can be identified and trusted at all. A page can rank beautifully while the entity behind it stays invisible to the answer.

If you already rank and still aren’t chosen, hiring a better ranker is buying a sharper tool for a job that’s finished.

The trap: buying more of the thing that already works

A firm ranks on page one for its core term, the phone isn’t ringing, and the instinct is to buy more ranking. But if you already rank, more ranking is the wrong purchase — you’re paying to improve the one part of the funnel that isn’t broken. It’s the same pattern as hiring an agency, a full-time CMO, or a marketing manager to fix a problem that sits upstream of all three: the money goes to the familiar fix, not the actual gap.

What the right diagnosis looks like

It’s testable, not a matter of taste. Search your core buyer queries. If you’re absent from the ordinary results, that’s an SEO problem and the agency is the right first hire. If you rank fine but the answer above your result keeps naming competitors — or an AI tool won’t recommend you when asked — more page optimisation won’t move it, and the work belongs to a strategist.

From a real account: a platform that already ranked for its core term still sat outside the AI answers entirely. No further ranking work would have touched that. What moved it was fixing identity and corroboration, after which its AI-referred traffic rose from 424 to 1,372 visits in 90 days, measured in GA4. The work that mattered was never an SEO job.

So which fits a mid-market firm?

Whichever matches the layer that’s actually broken — often in sequence. Absent from search, hire the ranking. Ranking but not chosen, hire the strategist; the deeper question of where a firm’s money is better spent is the subject of authority and citations versus traditional SEO, and what the discoverability work itself costs is covered in what answer-engine optimisation actually costs.

  • Search your core buyer queries: absent from results, or present but unnamed in the answer?
  • Absent from results — an SEO agency is the right first hire.
  • Ranking but not chosen or cited — that’s an AEO / discoverability job; more SEO won’t touch it.
  • Don’t buy a sharper ranking tool for a ranking that’s already fine.

If you can’t tell whether you need someone to rank your pages or someone to fix why nobody names you, and you don’t want to pay for the wrong one:

Hire a better ranker for a ranking that’s already fine, and you’ll spend a year sharpening the one part of the funnel that was never broken.
